The challenge

Before we offered our AI-native framework to clients, we ran it on ourselves. Coverage was patchy. Business stakeholders had never signed off end-to-end tests. Engineers were, quite rightly, suspicious of any framework promising a frictionless rollout.

The solution

We onboarded our own internal delivery tooling to Tests as Spec first. It took four months. We wrote the tests we should have written earlier. And we published what it cost us — including the parts that hurt — so any client considering the same path could see the real shape of it.

Coverage before speed
Existing features earned their coverage through end-to-end tests that were validated by business stakeholders, not just engineers. It was the least glamorous work of the programme and the one everything else stood on.
